And quite misleading.<\/p>\n<p><\/p>\n<p><\/p>\n<p>Not because the founders are improvising. In early stage the focus is where it needs to be: validate product, get customers, survive.<\/p>\n<p><\/p>\n<p><strong>The architecture is for later.<\/strong><\/p>\n<p><\/p>\n<p><\/p>\n<p>The problem is that some decisions are not tactical. They are decisions that define future headroom. And that is not felt until the company tries to scale.<\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\"><strong>Property: the cap table that looked temporary<\/strong><\/h3>\n<p><\/p>\n<p>In more than one startup that I accompanied in its first institutional round, the cap table ended up being the main sticking point.<\/p>\n<p><\/p>\n<p>Equity delivered for anxiety.<\/p>\n<p><\/p>\n<p>Advisors with percentages that are difficult to justify.<\/p>\n<p><\/p>\n<p>Founders too diluted too soon.<\/p>\n<p><\/p>\n<p>At the time it helped to move forward.<\/p>\n<p><\/p>\n<p><strong>Years later, it limits options.<\/strong> Not because it is \u201cwrong\u201d, but because it reduces flexibility when you need it most.<\/p>\n<p><\/p>\n<p>In growth, the range of possible decisions matters more than initial comfort.<\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\"><strong>Engagement: vesting and conversations no one wants to have<\/strong><\/h3>\n<p><\/p>\n<p>Vesting is often treated as a secondary detail. The \u201cwe're friends\u201d or \u201cwe'll formalize it later\u201d works as long as everything is going well.<\/p>\n<p><\/p>\n<p>When someone leaves, the problem ceases to be emotional and becomes part of the company's model. <strong>And the model, when there is already capital and expectations, is not easily rewritten.<\/strong><\/p>\n<p><\/p>\n<p>It's not about having the perfect contract.<\/p>\n<p><\/p>\n<p>It's about having the right conversation before the contract matters.<\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\"><strong>Responsibility: roles and decision design<\/strong><\/h3>\n<p><\/p>\n<p>Co-founder roles seem flexible at the beginning. In early stage the ambiguity even helps. Everyone does everything.<\/p>\n<p><\/p>\n<p>I made a mistake there myself.<\/p>\n<p><\/p>\n<p>In one of my companies we distributed roles based on technical capacity. It was obvious to me that a certain person could hold that role. I saw it as simple because for me it was.<\/p>\n<p><\/p>\n<p>We never had the uncomfortable conversation of whether he really wanted to fill that position or if he was comfortable doing it.<\/p>\n<p><\/p>\n<p>It was more of an \u201cok, I do it\u201d than a conscious decision.<\/p>\n<p><\/p>\n<p>It didn't explode at first. But later we understood that the problem was not one of talent. It was design.<\/p>\n<p><\/p>\n<p>Defining a role is not assigning tasks. <strong>It is to understand who decides what, under pressure, with what information and with what real responsibility.<\/strong><\/p>\n<p><\/p>\n<p>When that's not clear, the startup keeps moving forward. But it does so with invisible friction.<\/p>\n<p><\/p>\n<p>And invisible friction erodes speed.<\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\"><strong>Legal form: when operational becomes strategic<\/strong><\/h3>\n<p><\/p>\n<p>Legal architecture is often chosen for practicality. Open fast. Operate fast.<\/p>\n<p><\/p>\n<p>It makes sense.<\/p>\n<p><\/p>\n<p>The limit appears when you try to raise international investment or expand cross-border and the legal form does not match the growth model.<\/p>\n<p><\/p>\n<p><strong>What was operational becomes strategic. Late.<\/strong><\/p>\n<p><\/p>\n<p>Redesigning architecture on the move is almost always more expensive than it seemed in month one.<\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\"><strong>Economic model: pricing designed to survive<\/strong><\/h3>\n<p><\/p>\n<p>Many founders design prices to close the first contracts. Extensive discounts. Customized conditions. Promises made under pressure.<\/p>\n<p><\/p>\n<p>I myself, in one of my companies, accepted conditions that at the time seemed necessary to close. It worked. But years later I understood the invisible cost of that decision.<\/p>\n<p><\/p>\n<p>The economic model starts to build on exceptions. And exceptions do not scale well.<\/p>\n<p><\/p>\n<p>The model is part of the architecture.<\/p>\n<p><\/p>\n<p><strong>If the model does not support margin growth, neither does the product.<\/strong><\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\"><strong>The first question<\/strong><\/h3>\n<p><\/p>\n<p>Today, when I'm presented with a startup or review a pitch, I almost never start with the\u00a0<a href=\"https:\/\/guidodavies.com\/post-feature-era\/\" target=\"_blank\" rel=\"noopener\">product<\/a>.<\/p>\n<p><\/p>\n<p><strong>The first thing I ask is how the partner agreement is defined.<\/strong><\/p>\n<p><\/p>\n<p>Equity.<br \/>Roles.<br \/>Vesting.<\/p>\n<p><\/p>\n<p>Who decides what.<\/p>\n<p><\/p>\n<p>The answer to that question tells me much more about the company's architecture than any demo.<\/p>\n<p><\/p>\n<p>Sometimes I discover extremely organized teams.<\/p>\n<p><\/p>\n<p>Other times I realize they never had that conversation.<\/p>\n<p><\/p>\n<p>And that, at an early stage, weighs more than it seems.<\/p>\n<p><\/p>\n<p>None of this usually breaks a company in month six.<\/p>\n<p><\/p>\n<p>Many startups grow the same way.<\/p>\n<p><\/p>\n<p>The problem is that these decisions accumulate. And when growth requires redesigning the architecture or adjusting the model, the cost of change is no longer the same.<\/p>\n<p><\/p>\n<p>Most early founders optimize for speed. It makes sense. Building fast matters.<\/p>\n<p><\/p>\n<p>But some conversations are best had when there is no tension yet.<\/p>\n<p><\/p>\n<p>Not to slow down the onset.<\/p>\n<p><\/p>\n<p>To protect the margin for future decisions.<\/p>\n<p><\/p>\n<p><strong>Because not everything that seems reversible is.<\/strong><\/p>\n<p><\/p>\n<p>Some decisions simply define the ceiling.<\/p>\n<p><\/p>\n<p>And that is often understood later than one would like.<\/p>\n<p><\/p>\n<p><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<\/div>","protected":false},"excerpt":{"rendered":"<p>Decisiones que parecen peque\u00f1as al inicio, pero definen el margen futuro. \u00bfCu\u00e1l es la arquitectura invisible de una startup early?
